The 90% Code: Rewriting Power for the AI Era (Hardback or Cased Book)

We are entering an era of existential velocity. Technology is scaling exponentially while the institutions meant to govern it remain locked in analog time. In that gap, power doesn't distribute-it concentrates. By design.

Concentrated authority cannot govern the distributed complexity of the AI era.

Sonali Sharma argues the crisis isn't technological-it's structural. She names it the Hero Model: the invisible architecture beneath current leadership, economics, and governance. It has funnelled 80 percent of the world's wealth to the top 10 percent. It was already failing. AI is now exposing its limits.

The Hero Model asks: How can I be smarter, faster, more decisive than everyone else?

This book asks: How do we build the capacity to think together, at the scale our challenges demand?

The 90% Code is a new operating system for rewriting power-pairing collective intelligence with the economic, democratic, and trust infrastructures that let people share ownership, authority, and accountability-over our institutions and over AI itself. A single integrated framework combining systems thinking, Indigenous governance, and distributed ownership, grounded in living cases across centuries and continents.

The end of the hero. The rise of us.

Sonali Sharma is a systems strategist and award-winning impact entrepreneur working at the intersection of collective intelligence, organizational transformation, and AI trust. Over two decades, she has worked across education, social enterprise, public-sector innovation, and technology, including building a circular enterprise with Indigenous artisans in South India and directing strategy for British Columbia's technology commercialization programs. Her current work focuses on redesigning how organizations distribute power, make decisions, and adopt AI without eroding human capacity and agency. The 90% Code is her debut book and part of a wider body of work on building systems that run on the capacity of the many, not just the decisions of the few. She lives in Vancouver.
